Adjective/abstract noun

These phrases have caught my attention recently. All were uttered by sustainability professionals working within different large well-known mainstream businesses.

"...restless dissatisfaction..."

"...chronic unease..."  (apparently the 'price of safety')

"...irrational optimism..."

Witty constructs: adjective/abstract noun.

Like a secret handshake, they signal the speaker knows that what's being done now is nothing like enough, that optimism is not justified (because trends have not yet reversed), but neither is panic or acute action.  This is a long emergency.

At a workshop last week, the adjective/abstract noun combination favoured by was 'blessed unrest', after Paul Hawken.

The combinations catch my eye (ear?) when there's some contradiction between the words, an element of surprise.  This can be very helpful when working with coaching clients: what's the insight, just out of reach, that the striking phrase is hinting at? When they capture the unknowability of this strange time we find ourselves in.

Finding the house keys

I facilitated a workshop once, where everyone knew that they wanted to work together on something, but they didn't know what. They were all lawyers of one kind or another: barristers in private practice, in-house legal eagles for NGOs, members of the judiciary.  They shared an interest in human rights and climate change.  They shared a suspiscion that existing human rights legislation (including conventions) and existing courts which hear human rights cases (including some international ones) might be a good way to take forward cases which would catalyse action to reduce emissions and ensure victims of the impact of climate change get proper help.

During the workshop they shared information and stories, hoping that they would find one exciting thing to work on which had real potential. They discussed the detail of different legal approaches, what a perfect case would need to look like, the pros and cons of bringing cases in different jurisdictions.

As the workshop went on through its first day and towards lunch on the second day, they still hadn't found it.

And then suddenly they had!

How did that happen?

What did they do to find the focus? What did I do to help?

I don't know.  Nothing different than we had been doing for a day and a half.

Bingo!

It was like that moment when you find the house keys.  We had been looking and looking in all the right places and all the right ways.  It wasn't that we started looking better just before we found them.  It's just that we finally found them.

(It's funny how they're always in the last place you look.)

Holding out for a hero

We’re in a hole and we’re not making headway on the huge challenges that face us as a species and as a society.  Our so-called leaders shy away from action which isn’t incremental and easy.  We’re caught in a web of interlocking dependencies shoring up the status quo.  And meanwhile environmental limits are being breached every way we turn.  Why doesn’t somebody DO SOMETHING?

But hang on, what if we are the people we’ve been waiting for?

We, too, can be tempered radicals, positive deviants or social intrapreneurs – different labels for essentially the same ambiguous role: change makers on the inside of our organisation or community, wherever this may be.

This antidote to ‘great man’ leadership is explored in two books: The Positive Deviant (Parkin) helps you prepare and plan, Leadership for Sustainability (Marshall et al) is an edited collection of tales from fellow travellers, shared with a degree of honesty and openness which is unexpected outside the safety of a coaching conversation.

Who will show leadership?

Both books rightly assert that leadership can come from anywhere.  The leader may be the boss, but leadership is something any of us can practice.  And that’s lucky, because we need whole systems to change, not just individual organisations.  And systems don’t have a boss.  Leadership is necessarily distributed throughout the system, even if some people have more power than others.

Parkin’s positive deviant is someone who does the right thing

despite being surrounded by the wrong institutions, the wrong processes and stubbornly uncooperative people”.

They work to change the rules of the game.  Rather than waiting for stepping stones to appear they chuck in rocks, building a path for others as they go.

Effective leadership comes from surprising places within hierarchical structures, and can arise in situations where there isn’t any formal organisation at all.  This makes the positive deviant quite close to the tempered radical, yet Meyerson's work is a surprising omission from Parkin's index and bibliography.

Marshall et al see leadership

“as much [in] the vigilante consumer demanding to know where products have come from as [in] the chief executive promoting environmentally aware corporate practices.”

So none of us is off the hook.

What kind of leaders do we need?

If we are all in a position to show leadership, which qualities do we need to hone, to help us be really good at it?

Parkin is clear that we need to be ethical and effective.

Ethical

As Cooper points out in one of the chapters of Leadership for Sustainability, the scale of the transformation implied by how bad things are now means that doing things right is not enough: we need to do the right things.

It is not enough to show leadership merely in the service of your own organisation or community. With sustainability leadership the canvas is all humanity and the whole planet (All Life On Earth including Us, as Parkin puts it).  Regular readers of this blog, and participants on the Post-graduate Certificate in Sustainable Business will know that this is one of the distinctions I make between 'any old organisational change' and 'organisational change for sustainable development'.  See the slide 22 in the slide show here for more on this and other tensions for sustainability change makers.

To do this, the Positive Deviant has a ‘good enough’ understanding of a range of core sustainability information and concepts, and Parkin summarises a familiar set of priority subjects.  Less familiar are the snippets of sustainability literacy from classical antiquity which liven things up a bit: Cleopatra’s use of orange peel as a contraceptive and Plato’s observations of local climatic changes caused by overenthusiastic logging.

If you already know this big picture sustainability stuff, you may feel you can safely skip Parkin’s first, third and fourth section.  Not so fast.  I read these on the day DCLG published its risible presumption in favour of sustainable development.  DCLG’s failure to mention environmental limits and the equating of sustainable development with sustainable building is a caution: perhaps people who might be expected to have a good understanding of sustainability should read this section, whether they think they need it or not!

Effective

We need to understand the kinds of problems we’re facing.  Parkin offers use Grint’s useful sense-making triad to understand different kinds of problems which need different approaches:

  • tame (familiar, solvable, limited uncertainty),
  • wicked (more intractable, complex, lots of uncertainty, no clear solutions without downsides) and
  • critical (emergency, urgent, very large) problems.

The problems of unsustainability are very largely wicked (e.g. breaking environmental limits), and some are critical (e.g. extreme weather events).

Complex, uncertain and intractable situations require experimentation and agility, according to Marshall et al.  Parkin echoes this:

“By definition, we’ve not done sustainable development before ... so we are all learning as we go.”

Marshall et al go further:

“we doubt if change for sustainability can often be brought about by directed, intentional action, deliberately followed through.”

Superficial change may result, but not systemic transformation.  So leadership demands that we embrace uncertainty and release control.  This is pretty much what I'm trying to articulate here, so you'd expect me to agree. I do.

Parkin is dismissive of understandings of leadership in the context of chaos or distributed systems.  She may be right that it is a perverse choice to lead in this way if you are within an organisation which functions well in a predictable external context.  But as we have seen, leadership is most urgently required in situations which are much less simple than this, where there isn’t an obvious person with a mandate to be 'the leader'.  Dispersed leadership is a more accurate description of reality and a more practical theory in these situations.  There are some well-thought of organisational consultants and theorists worth reading on this.  For example Chris Rodgers and Richard Seel have both influenced my thinking.  AMED's Organisations&People journal regularly carries great articles if you want to explore this side of things.

From the installation of secret water-saving hippos in Cabinet Office (Goulden in Leadership for Sustainability) to John Bird setting up the Big Issue or Wangari Maathai founding of the "deliciously subversive" Green Belt Movement (some of Parkin’s choices as Positive Deviant role models), the reader can’t help but be personally challenged: how do I compare, in my leadership?  Am I ethical? Am I effective?

How will we get them?

How can we make ourselves more effective as leaders, where-ever we find ourselves?   How can we help others to show leadership?

These questions bring us to the educational and personal development aspect of these books.

Education and training

Leadership for Sustainability is a collection of personal stories gleaned from people who have been through the MSc in Responsibility and Business Practice at the University of Bath’s School of Management (succeeded by Ashridge Business School’s MSc in Sustainability and Responsibility and the MA in Leadership for Sustainability at Lancaster University School of Management).  Parkin designed Forum for the Future’s Masters in Leadership for Sustainable Development.  So you can expect that both books have something to say about how we educate our future leaders.

Parkin dissects the ways business schools have betrayed their students and the organisations they go on to lead.  Unquestioningly sticking to a narrow focus of value, not understanding the finite nature of the world we live in, and avoiding a critique of the purpose of business and economy, by and large they continue to produce future leaders with little or no appreciation of the crash they are contributing to.

Marshall and her colleagues have shown leadership in this field, using a Trojan horse approach by setting up their MSc in the heart of a traditional business school, and seeding other courses.  Positive deviance in practice!

Personal development

Formal training aside, we can all improve our sustainability leadership skills.

Parkin argues that as well as having a ‘good enough’ level of sustainability literacy, Positive Deviants need to practice four habits of thought.  These are:

  • Resilience – an understanding of ecosystems, environmental limits and their resilience, rather than the personal robustness of the change maker.
  • Relationships – understanding and strengthening the relationships between people, and between us and the ecosystems which support us.
  • Reflection – noticing the impact of our actions and changing what we do to be more effective, as a reflective practitioner.
  • Reverence – an awe for the universe of which we are a part

Action research

Of those four habits of thought, reflection is the one closest to the heart of Marshall’s Leadership for Sustainability approach.

Marshall, Coleman and Reason are committed to an action research approach, seeing it as

“an orientation towards research and practice in which engagement, curiosity and questioning are brought to bear on significant issues in the service of a better world.”

In her chapter, Downey reminds us of the ‘simple instruction at the heart’ of action research

“take action about something you care about, and learn from it.”

Marshall et al tell us that action research was central to the structure and tutoring on their MSc.  I have to confess to being unclear about the distinctions between action inquiry, action research and action learning.  Answers in the comments section, please!

Marshall et al’s action learning chapters are useful to anyone involved in helping develop others as managers, coaches, consultants, teachers, trainers and so on – required reading, in fact, for those wrong-headed business schools which Parkin criticises so vehemently.

The power of the action research approach shines through in the collection of twenty-nine stories, which made this book – despite the somewhat heavy going of the theoretical chapters – the most compelling sustainability book I’ve read in a long time.  People have taken action about things they care about, and they have learnt from it.

Their stories demonstrate that we encourage people to show leadership in part by allowing them to be humble and to experiment, not by pretending that only the perfect can show leadership.  The stories do not trumpet an approach or sell us a technique. They are travellers’ tales for people who’ll see themselves in the narrative, and be inspired and comforted by it.

What does it feel like, to be this kind of leader?

Does this kind of leader sound like you yet?  It could be – anyone can show leadership.  But perhaps you’re sceptical or looking for a reason why it can’t be you?  It sounds like a lot of hard work and there’s no guarantee of success.

Marshall and her colleagues on the MSc course have evidently created a safe space for people to reflect about their doubts and uncertainties as well as their hopes and insights.  Chapters including this kind of personal testimony from people like Gater, Bent and Karp are intriguing, dramatic and engaging.

Karp’s story about food procurement shows difference between action learning approach and leader as hero – she’s as open about the set-backs as the successes.

I instantly recognised Bent’s description of holding professional optimism with personal pessimism, and many people I know have had that same conversation: wondering where their bolt-hole will be, to escape the impacts of runaway climate change.

Gater’s story in a brilliantly honest account of his work within a mainstream financial institution, moving a certain distance and then coming up against a seemingly insurmountable systemic challenge.  In a model of authentic story-telling, he describes tensions I have heard so many organisational change agents express.  He talks about visiting his colleagues ‘in their world’ and inviting them to visit him in his.  At the end of his story, the two worlds remain unreconciled,

“but it was okay – I had done what I could do as well as I believe I could have done it, and that had to be enough.”

Concluding

Both books start from the premise that we can’t wait for others to show leadership – we need to show leadership from where we are.

But we know that’s hard: Downey reminds us that

“…those who protect the status quo get rewarded for the inaction that slows down change, while disturbers-of-the-peace who send warning signals are disparaged, demoted or dismissed.”

But for her that’s not an excuse to hang back:

“we are not too small, and there is no small act. Either way we shape what happens.”

Environmental professionals - getting the savvy of the change-maker

Back in March 2011, I enjoyed working with the IEMA to facilitate a workshop for environmental professionals, ably supported by Debbie Warrener. The workshop was organised to give some of the UK's most long-serving and successful internal environmental specialists a chance to share experiences of leadership around sustainable business practice, and collaboratively sketch out the skills environmental professionals need if they are to shift their organisations strategically towards sustainability. There were no presentations - it was a collaborative venture where everyone in the room had wisdom and expertise to contribute.

During the workshop they created a mind map of key skills. This was done very rapidly, following several rounds of discussing challenges successfully met and skills used in doing so.

I came across my notes of this mind map in the nether reaches of my filing pile just now, and it struck me as one of those things which you could work away at for a long time and not improve much.

So here it is.

I was really pleased to see how much was to do with interpersonal skills, influence, collaboration and mainstream management and leadership skills.  We have heaps of fantastically technically expert environmentalists working in organisations. Too often they are marginalised and lacking in power or influence. They can find themselves shaking their heads sadly at the decisions made by the people with power, who don't see the unsustainability of their actions or can't see how to change.  Combining technical excellence with the savvy of the change-maker is essential.

IEMA's current framework

IEMA have since developed a skills framework at a number of levels which draws on this work, and other research and engagement they have done with their members.  You can see it here and read more about how people are reacting to it here.

In November 2011, IEMA's magazine published this, looking at the skills and aptitudes needed by some very senior sustainability people in UK businesses, and includes personal stories from a number.

"Engaging Emergence" - first impressions

I was lucky enough to be sent a copy of Peggy Holman's new book, Engaging Emergence. Many readers will know Peggy as one of the authors of The Change Handbook, along with Tom Devane and Steven Cady. I read it in bursts, and every chapter has something comforting and challenging in it. Peggy asks

"What if tensions inspired curiosity? What if we knew how to express our anger, fear, or grief so that it contributed to something better?"

There's so much anger, fear and grief in conversations about ecosystem collapse.  I'd love it if that negative emotion could be composted into the fertile soil where new things grow.  There are positive reframings of disturbance and disruption.

I relished the permission she gives to let go of the things which bore or scare us, but which we do out of a misplaced sense of duty, and to embrace the aspects of the system which we are really interested in:

"Take responsibility for what you love as an act of service."

I am developing some training on collaboration at the moment, and this exhortation to hold what's important to you, whilst also deeply hearing what's important to other people will become a theme, I'm sure.

Reflections after workshops – catching the learning

My client drove me to the station from our rather remote venue this afternoon.  She said:

"Do you think about a workshop after it's over, or..."

I mentally completed her sentence as "or don't you manage to?" After a small pause, she finished

"...or are you able to let it go?".

I was reminded of the usefulness of not assuming you know what someone else is going to say.

And I realised I'd filled the pause with my own self-criticism: because I'm intellectually committed to action/reflection, and thinking about a workshop after it's over is a powerful reflection stage.

But sometimes I'm just too tired to concentrate on reflecting 'properly'. And I might beat myself up about all the scintilating learning I'm missing by not journalling or even blogging as much as I might.

Instead, my mind wanders or I retreat into the self-indulgence of a journey home where I can read the paper, mess up the Kakuro or stare out of the window.

But this particular journey home has been longer than expected, and I've got my second wind. So I will 'reflect properly', drawing on what we talked about and thought about on the way to the station.

You're working too hard

One of the things my assessors said after my CPF earlier this year was that I was working too hard. The group should be doing the work, I need to get out of their way.  Perhaps I can take the same advice about reflection on my facilitation: let my mind do the work and get out of its way.

Wandering mind

The drive to the station was quite long, so I did let my mind wander, sparked by my client's question. We had one of those leisurely conversations which are interspersed with gentle silences.  And our conversation touched on spaces, client comfort and workshop plans.

Owning the space

My mind wandered to what we had done to own the space. This workshop was the third in a series of three and all the venues we used had their challenges. Two of the three lacked good smooth walls to stick flips on and write on.  Today's was crowded and we had to prop up boards on tables and stacked chairs to be able to see the flips.

In every venue, we quickly assessed the room, decided which furniture to move around or move out of the room altogether, and worked out where we would display the flips we needed for various metaplanning-type exercises and for participants to be able to see the running record.

Over the years, I have had to learn about the importance of layout, gain the confidence to take responsibility for making spaces as good as they can be for the conversation we want to have, pick up some tips and tricks for improvising the space and equipment needed, and get more decisive about making changes rapidly. That experience has paid off today.

Over-identifying with the client: whose comfort?

I have been more conscious recently of my own tendency to over-identify with my client, when facilitating stakeholder workshops. I feel uncomfortable when I think the client team may be feeling uncomfortable. I feel relieved when I think they may be feeling relieved.

I'm confident that this is not having a significant effect on my facilitation, but I'm conscious that this is a danger and that I need to check my inner motivation when choosing to intervene (or not) in situations where I believe that I know what my client would like to hear. Holding the space in periods of discomfort, doubt, uncertainty, conflict, anger, disappointment - this is one of the special gifts which a facilitator can bring to a group, and I'd like to strengthen my ability to do this with ease, without being overly concerned about the client's level of comfort.

As it happens, today I was impressed with how well the client team responded to some of the things stakeholders said, which were probably hard for them to hear. Defensiveness was mostly absent.  When the team thanked people for sharing their experiences, perspectives, frustrations and aspirations, I think they meant it.

If I had, even unconsciously, sheilded the client from this difficult conversation, then I might have avoided some temporary discomfort (largely my own?) but I would have prevented some important truth-telling and mutual understanding from emerging.  And the elephants in the room would have remained hidden in plain view.

Let go of the plan

In two of the three workshops, we radically redesigned the agenda part way through the day.  A wise facilitator once said to me that any fool can design a workshop, it's being able to redesign on the hoof that is the mark of greatness.  I wouldn't claim to greatness, but my redesigns were good calls!

Today's was helped enormously by the intervention during lunch of a process-savvy participant who observed that what the organising team wanted to talk about was not what the participants wanted to talk about. We negotiated a 'deal' to split the afternoon's work so that some time was spent on the more pedestrian but urgent client concerns (and the group threw themselves into this) but a larger chunk of time was allocated to some open space. This was agreed by the rest of the group.

As my client and I discussed this on the way to the station, I was reminded of some insights about planning.

  • At this AMED event last Friday, we talked in passing about Eisenhower's claim that "plans are useless but planning is indispensible."
  • A few days before, at an ODiN workshop organised by Chris Rodgers, someone talked about their frustration at hearing people use 'opportunistic' as a way of disparaging those charities which apply for funding without a nailed down strategic plan.
  • And my reading of this new sustainability leadership book containing experiences written through an action research lens has helped me understand how intention, values and an understanding of what you feel drawn to do can be coupled with being alert to opportunity resulting in emergent strategy.  (There's an explanation of emergent strategy here, but you may know of a better one - stick it in the comments.)

I think there's a parallel here with workshop (re)design:

  • some values underpinning your work as a facilitator,
  • some shared aims (intentions) agreed with participants,
  • an understanding of the expertise and resources (e.g. time, space, numbers of different kinds of people, access to information) available for the conversation.
  • being alert to 'what's trying to happen here' and getting out of its way.

If you have those things - as a result of doing some planning (having a conversation about planning) - then a strategy is able to emerge if you get out of its way.

Update: This today (1st October 2011) from Dave Pollard would call this resilience planning, rather than strategic planning. An interesting post.

The conversation goes where it goes - who knows what might have happened if...

What I didn't follow up on was the confession which may have been present in my client's question: does she find herself unable to let go after a workshop, dwelling on what might have been in a way which doesn't help her learn but perhaps keeps her in that unconfident phase of believing that she hasn't done well enough?

I don't know.  That conversation may have been equally rich.  The coach in me would have gone down that route, but the coach in me was taking some time out.

But by not trying too hard, and offering my own meandering observations, I reflected properly on what I'd learnt from the day.

What's up for grabs?

Spurred on by discussions over at the Involve blog, I want to share a really useful framework for those of you who are thinking about engaging stakeholders or (sections of) the public while you decide what to do about something. At the start, discussions within the organisation which is asking for input need to establish clarity about what's alread fixed, what's completely open and what there are some preferences about but where there is room for change.


Pie Chart: Lindsey Colbourne

Not negotiable - At the start of your engagement process it is likely that what's decided (and thus not negotiable) may be at the level of overall objectives, and timescales.  For example, a Government department may have a policy objective and a legal deadline to meet.   A local council may know that it wants to revamp a local park, and have a potential funding source whose criteria it needs to meet.

Negotiable - You may have some existing preferences, ideas or initiatives which have been piloted and could be rolled out.  There may be some technical information which will inform the decision or be used to assess options.  There may be criteria which you are bound to, or want to use, but haven't yet applied to the options.

Open - There will be aspects of the decision which you have no preference about and where the decisions can in effect (even if not in law or within your organisation's own rules) be delegated to others.

Remember that you will also have decided-negotiable-open aspects to your engagement process - the people you talk to, the points at which you engage them, the methods and channels which are used.

The conversation you have internally with your team about what goes in each slice of the pie can often be dramatically useful: flushing out assumptions which have hitherto been hidden, and exposing disagreements within the team in the safety of your planning conversations rather than in the less forgiving gaze of stakeholders.

The pie slices shift over time

At the start of the process, it's likely that the 'decided' slice is slimmer than the other two.  As the process unfolds, things usually shift from 'open' to 'negotiable' and from 'negotiable' to 'decided'. Principles and assessment criteria get agreed. Ways of working are negotiated. Working groups or consultation processes are established. Exploratory conversations crystalise into options which get fleshed out and then assessed. Some options get discarded and others emerge as front-runners.

Sometimes, things can move in the other direction: when opposition is so strong that you have to think again, or when new information emerges which shows that ways forward which had seemed marginal are now much more likely to work.  In extreme circumstances, this may lead to the initiative being abandoned altogether. The debacle over England's publicly-owned forests is an example of this.

Tell people what's 'up for grabs'

There's no point asking people what you should do about something if you have already made up your mind.

By all means ask for feedback which will help you communicate your decisions more clearly. Understanding people's concerns and aspirations means you can address them directly in your explanations about why you have made a particular decision and how to expect to implement and review it.

Do people the simple courtesy of letting them know which aspects of situation you are most keen to get their feedback and ideas about - which information will most helpful in informing the decision, the dilemmas you'd like to think through with them, the innovative ideas you'd like to test out.

That way, everyone's time is spent where it can make the most difference.

A-Z of CSR - change management

A while back, that unstoppable author on CSR Wayne Visser invited me to write an entry on change management for the updated 2010 edition of his A-Z of Corporate Social Responsibility. What a great opportunity!  Not having a very clear picture of the readership, I began by justifying the inclusion of the topic.

Some businesses are very good at CSR. Others find it a struggle or are only just beginning. If you want to improve an organisation, then you want to change it. Sometimes the scale of improvement which environmental champions or others want to see is quite large. So far-reaching organisational change may be desired.

What do we know about how organisations change, and how organisational change can be managed - or catalysed and steered?

The article goes on to contrast ideas about planned organisational change with perspectives which see change as an emergent phenomenon.  It also looks at what changes, when an organisation changes, drawing on Schein's three levels of culture.

And as you'd expect, there are signposts to some practical advice.

When uncertainty leads to conflict

Why do we find ourselves in conflict, instead of in disagreement? One of reasons is the anxiety we feel when faced with uncertainty. Do we know the facts? Do we know the cause and effect relationships between them? How sure can we be that our actions will have the intended consequences?

I’m delighted to be able to bring you the latest words of wisdom on managing uncertainty, from Andrew Acland, facilitator and mediator extraordinaire and author of “A sudden outbreak of common sense: Managing conflict through mediation”.

Andrew says:

“Uncertainty is a feature of many of the situations in which mediators and facilitators are asked to work for several reasons. First, our work tends to be in fairly complex situations, and often uncertainty is one source of that complexity. Secondly, any situation that involves human beings involves uncertainty: we are a tricky species. Thirdly, uncertainty creates conflict – which is why we get called for in the first place.

The purpose of this note is to suggest what we can do with uncertainty when it rears its awkward head in the middle of an already difficult meeting.”

Multi-stakeholder collaboration - some headline sources

This blog entry is written for a very specific reason: I've just advised a group of people to look at my blog for initial sources on multi-stakeholder collaboration... but reviewing the blog I realise that it'll be quite hard to find the things I mean, and some of them I haven't even written about yet! So, especially for them - and for you, dear other readers - here's a quick brain dump of key sources and ideas which I think form a good set of starting points, mostly from my own experience.  Which means that if you have other great resources to tell people about, please do post them in the comments box.

Examples

There are some really interesting examples from the UK of the Environment Agency spending quite a lot of time and resources thoughtfully engaging in conversations with communities and other stakeholders when considering flood defences and coastal erosion risk.  For example, Shaldon and Medmerry [transparency alert - I worked on the Medmerry project] where engagement with stakeholders was carefully planned so that people could influence the decisions which the project team was making as the plans developed. Both schemes are ongoing.  See for example this report from the UK's Sustainable Development Commission which includes Shaldon as an example, and this short case study from the Environment Agency on Shaldon.  A search using 'environment agency', shaldon, stakeholder and 'liaison group' will bring up other interesting views on the engagement approach and its success.There's a bit more about the EA's ground-breaking work in this area in this article on DAD/EDD.

Another place-specific collaborative approach is described in this article "Human Systems Intervention And The Natural Step" by Jenny Sardone & Magdalena Szpala, first published in AMED's Organisations and People journal. I believe that it's not available electronically, but I'm trying to chase down an e-version so I can link to it.

Much better known are the FSC and the MSC - now well-established multi-stakeholder organisations which tried to 'get the whole system in the room' to work out credible consensus-based criteria for what might be considered sustainable management of forest and marine resources.  They have had varying degrees of success over the years in getting buy-in from all the different interests (environmental, social, economic). I wrote about the MSC a few years ago, an article called plenty more fish in the sea.   Current examples include WWF-UK's Tasting the Future, Forum for the Future's work on tourism, and CPSL's work on both climate and insurance. Some of these have crystalised into organisations, others are more fluid than that: fellow travellers collaborating with intention.

Theories, techniques and patterns

Fascinating to ponder on what the circumstances are which bring about authentic whole-system engagement, and what you have to do to get the right people in the room in the first place, and then to keep up the momentum. The best resource I know of at the moment on this is Peggy Holman's Engaging Emergence.  But I'm sure there are lots of others: please help me collect them by posting your favourites in the comments box.

Favourite techniques which can help include World Cafe, Open Space Technology and Future Search. I've blogged about the first big Tasting the Future meeting here, which combined a number of techniques.

SDC resources on collaboration, dialogue, engagement

Since its demise, it's really hard to find the engagement resources on the SDC's website. So here are some direct links to some of them:

  • SDC's response to National Framework for Greater Citizen Engagement (2008)
  • Final report on the SDC's Supplier Obligation stakeholder and public engagement process "Household Energy from 2011", with a description of process and findings.  There are links to other documents about this process here. [Transparency alert - I worked on the Supplier Obligation project.]
  • An independent evaluation report about the SDC's Engagement in Tidal Power process, which brought together stakeholders and the public to think about criteria and issues in harnessing power from the tides.
  • The groundbreaking and really rather wonderful (for process geeks) guidance on designing engagement, published by the SDC but drawing on pioneering work done by InterAct Networks (Lindsey Colbourne, Lynn Wetenhall, Jeff Bishop, Richard Harris and others) and developed through practitioners at the Environment Agency among others. This work continues, for example through work Sciencewise-ERC has done with DECC.
  • Some specific gems from this guidance include 'engagement and the policy making cycle' and a 'typology of engagement' and some definitions of different kinds of engagement. [More transparency - I work regularly with Sciencewise-ERC and as of 2011 am a Director of InterAct Networks]

Add your wisdom

This has been a very rapid post, and most of the examples and ideas are those which I'm personally familiar with. There must be lots of others, including some great compilation resources. Please use the comments space to link to your favourites and to critique what I've posted here.

 

Make more progress in changing your organisation!

There's a typical pattern for sustainability change agents: enthusiastic spotting of an opportunity to change (a solution) followed by a flurry of activity and then the obstables begin to show themselves. Then it can go two ways:

  • reflecting on the 'stuckness', exploring it and finding a way beyond it,

  • giving up.

Actually, you need to see the obstacles clearly to be able to deal with them, but that doesn't stop people feeling downhearted if they'd set out imagining no obstacles at all!

Theories for the perplexed

I find it reassuring when a bit of theory (or framework, model, checklist) explains that the low points are predictable, expected and indeed part of the journey.

And theories can also help us make sense of a complex reality, find the patterns in chaos, see "what's really going on here" and understand our unconscious assumptions.  If we bring them to conscious attention, we can make choices about doing things differently. Our assumptions might be about organisations (what they are, how they work, what's amenable to change), or people (how to interact respectfully whilst intending things to change) or sustainability (what might the journey look like, how you know you're going in the right direction).

And like the man said, there's nothing so practical as a good theory. (The man in question being Kurt Lewin, social psychologist, of the unfreeze-change-refreeze model.)

What if our conversations were deep, open?

I've met some interesting and challenging facilitators recently who have helped me reframe and explore my facilitation work and my sustainable development aims. Our conversations together have been so refreshing and enriching, we wondered if it might be possible to open them up to a wider group...

So we have created Deep Open.

It's a one-day workshop for people who are interested in groups, conversation, change and sustainable development.  We hope to enable conversations which allow us to be aware of our feelings (physical and emotional), alert to difference and conflict, challenging and honest.  We're going to experiment with having our feelings rather than letting our feelings have us.  We're going to experiement with not distracting ourselves when things feel uncomfortable.  We're going to try to resist being task-focussed, whilst staying together with purpose.

What does sustainability mean to your organisation?

When the new editor of the environmentalist, Paul Suff, asked me to write a kind of 'how to' article on understanding what sustainability means to an organisation, it took me some time to figure out how to make it fit into a two-page article. I'm pleased with the overall framework, and the questions which it seems to all boil down to:

  • What's the best thing we can do?
  • What's the best way we can do it?

Virtual meeting - up to my ankles

In November '09 I blogged that my toes were in the water, trying out how to integrate e-communications into workshops. Over a year later and I'm happy paddling up to my ankles: using cut-down post-its, a document camera and telepresence.  I was delighted to work with a client which had installed video-conferencing in many locations in the UK and US.  We were able to run a half-day workshop for a small team who were spread over three different locations.

This is a stock picture from Teliris on wikimedia commons, but it gives an idea of what the room looked like. In addition to the large screens, the people in the 'main' room had screens in the desk where images from slide shows or the document camera were visible.

Here are some very practical lessons and tips from that experience, firstly about things you can do before the meeting begins:

  • When designing the session, keep it interactive, don't feel that you have to make it one-way just because participants are on different continents.  Consider what might cause you to alter your design.  For example, I had expected there to be at least two people in each location, which would enable pairs / small group discussion.  But in the end one of our locations was used by just one person. So I adjusted the meeting design to include quiet thinking time, rather than pairs discussion. I asked everyone to make a note of their key points, so that everyone was ready to say something in the later round robin.
  • Make sure you check the time difference between locations, and double-check it!
  • Visit the room you'll be facilitating from, and play with the equipment.  How do you enable participants to view slides or an electronic document?  How do you dial up the other locations?  What do you do if the connection is lost? How much delay is there when people speak?
  • If you're lucky enough to have a ceiling-mounted document camera, can the camera pick up writing or diagrams on a flip chart sheet or on the desk?  How big does the writing need to be? Where are the edges of the camera's vision, and do these match the edges displayed to participants in other locations? Mark the edges with masking tape.
  • Make friends with the IT / facilities team.  What works well in their experience, and what trouble-shooting tips can they share.  How do you get hold of them during the meeting?

In the meeting

Having worked out how the document camera worked, and tested different sizes of post-it and handwriting, I was able to use small square post-its to record individual contributions and move them around until we had collaboratively created a timeline of the organisation's journey to this point.

Later in the session, I recorded contributions about people's vision of the future in a mind-map which was also broadcast live to the people in other location, via the document camera.  Unfortunately one of the locations lost the feed, so we ended up with some people not being able to see what the rest of the meeting could see: an imbalance which we were unable to correct before the meeting ended.

For my own use, I made a little map of who was sitting where, and used it to keep track of who'd spoken. This enabled me to invite contributions from time to time.

This was a half-day meeting, so I built in a comfort break which everybody really needed. Keeping focussed and engaged in virtual meetings are harder work than face-to-face, I think.

Improvements?

In future, I'd like to work out a practical way of integrating a running record into a meeting like this.  A simple word document shared live through google doc or a similar system might work.  You would need to check that everyone could access it - firewalls might be a problem.  Alternatively, a bespoke webmeeting package with a whiteboard could be used. I'm getting experience of both Huddle and Central Desktop in different client work at the moment.

Creative Commons - what's your experience?

Triggered by some email exchanges with Coro Strandberg following my comments on Simon Zadek's blog, I am wondering what experiences other consultants have of using Creative Commons licences for their work. I am intuitively attracted to sharing for a couple of reasons:

  • if something seems to be helpful and effective, then our planet needs us to tell people about it, not keep it to ourselves
  • in an internet-connected world, basing your business model on selling IP seems pretty likely to fail, even if you have the resources to patrol and litigate.

Anything I publish on this site is covered by Creative Commons (see here for details) and I try to retain control of my IP in client contracts, precisely so that I can republish here and so make it more widely available.

I'd love to hear your experiences of sharing work in this way, or using others' work, or why you haven't gone down this route.

What's down the back of the sofa?

It's the time of year for clearing out the cupboards and taking all the cushions off the sofa to sweep out the composting satsuma peel.  So I've been through my email inbox dealing with things.  And there - among the discarded invitations to really interesting meetings and unanswered requests for advice on things I just didn't know enough about to reply rapidly - was a jewel, waiting to be rediscovered. I get Michael Neill's weekly coaching newsletter, ever since I went on a two-day coaching magic course which he ran in conjunction with Kaizen Training.  Each Monday morning week there's an anecdote or exercise and they help me understand better how to coach, consult to clients or facilitate groups.  Of course there are also notifications of the courses he's running or books you can buy, but it's easy to ignore that stuff if you're not in the market for it.  (From time to time I get a bit exasperated with the recurring theme of money, earnings, finances and feeling rich.  That's not why I'm interested in coaching. I ignore those bits too.)

A Conceptual Jewel

The jewel was one of Michael's conceptual frameworks.  I'd kept it in my inbox so that I'd remember to blog about it at some point. That point is now.

It's the Four Quadrants of Creation, and it's a way of understanding what might be getting in the way of you achieving or creating something.

I think this is a great framework to have in a coaching toolkit, and I wonder if it can also be used with a team - for example a transition group, or a sustainability team within a larger organisation, or a consultant team reflecting on a particular 'stuckness' with a client?

Michael says:

Think of something you have thus far failed to achieve or create...

Now answer this question:

Is it because you couldn't, you didn't really want to, or both?

He goes on to talk about the twin importance of commitment and competence.

"Commitment is your "want to" - the amount of desire and willingness you bring to your project or creation. Competence is your "how to" - the amount of skill and capability you are currently able to harness."

You can probably see straight away how this can be used in a coaching situation: the coachee can consider where their espoused goal is in this matrix, and whether it's insufficient competence or weak commitment which is holding them back.

What's holding you back?

One of my coaching clients has been using a metaphor of baking a cake, for achieving a particular goal.  At the moment, something is getting in the way of moving forward, and it is as if the cake batter is being stirred endlessly.  It could be that more stirring is what's needed - when the mix is ready for the oven, it will be obvious.  Or perhaps there is a reluctance to let go of the comfortable and known act of stirring, and take the irreversible step of putting the potential cake into the test of the fiery furnace.

Only the client can know this, but the framework can help them to discover 'what is' and work with that.

The framework with a team

Could this framework be used to help a team reflect on its progress towards a goal?  There would need to be a high degree of trust in the group for it to be used successfully: who wants to tell a colleague about their own lack of competence, or question another person's commitment to a team goal?  A prior agreement not to use self-disclosed low levels of competence or commitment against each other later would be needed.  Self-disclosure would need to go before reflection on the team as a whole.

In some situations, it would be very helpful to have a framework for understanding what competence is needed for the task.  For example, this framework is about sustainability leadership.   A structure like a spectrum, with attitudes to the goal marked on it, may also help to give permission to people to be honest about their level of commitment. The horizontal dimension from the 'who can help me' matrix is a possible tool to use for this, if some additional options are added in between the extremes.

Dotting along the scale would form a whole-group picture of where people stand, which can then be used to focus discussion on the team's commitment and what would increase it (or what alternative goal would elicit high commitment).

The matrix could also be used as part of prioritising a team's work - something which will surely be more fraught as cuts make themselves felt in the public sector here in the UK.

Find out what you are really committed to

Some goals enthuse and inspire us, generating remarkable levels of passion and energy and bringing out the best in us.  Others feel more like burdens or accusations, staring at us sulkily from the teetering pile of unread journals or the magic inbox which can apparently hold an infinite number of low priority emails.

Peggy Holman, in Engaging Emergence (fantastic book which I keep recommending to people and will blog about properly one day), talks about "taking responsibility for what you love as an act of service".  If you move towards the things which you really care about, you are providing your best gift to the overall endeavour.  You don't have to do it all, and you don't have to do the things you think you should do - just the things you love to do.  This strategic selfishness is echoed in Michael Neill's thoughts about commitment:

"...check to see if this really is your project or if it's someone else's dream placed in your hands. If you decide to fully own it, notice any thoughts about why you can't or shouldn't really allow yourself to want this for yourself. Authentic desire doesn't need to be created - simply uncovered, one limiting belief at a time, and given space to breathe and to grow."

How planned does engagement need to be, to be helpful to the 'convenor'?

The latest Sciencewise Bulletin asks whether constructive dialogue is possible online.

"One of the key problems in online deliberation [is] that it can result in a game of who can shout the loudest. We’ve all seen discussion threads which end in name calling, usually around a few contentious issues which had nothing to do with the original topic. It is this tendency which lies behind ‘Godwin's Law' which proposes that as an internet discussion thread grows longer, it also grows angrier and the probability of someone comparing someone else to Hitler approaches."

Colleagues from the field of 'virtual facilitation' have been adding to the debate, including on the Sciencewise-ERC Forum, considering the role of anonymity versus seeing the other contributors as real people (for example by inviting them to add a photo to their profile) and also the usefulness of active moderation.

I am working with some national government clients at the moment, helping them to plan their engagement with stakeholders around a couple of different policy-related decisions coming up later in 2011.  I stress how useful it is to be clear what they, as the 'decision makers' want to get from the engagement process.  How they can identify the stakeholders they should be in touch with, and phase the conversations so that they get information and opinions at a time when they can influence the decision-making process.

For example, some things will be decided early on, and other things can only be decided later.  There's not so much use in asking people about things which have already been decided!

But an open on-line dialogue is less easily controlled or structured by the facilitators.  Anyone with internet access can join in, and you may not know if they are who they say they are.  This lack of control makes organisers nervous.  Should it?

If it is true that "for some people, conflict is simply a source of recreation", then online dialogue could "get out of hand".  This is one of the learnings from the list of "What online communities can teach the Public Conversations Project", posted on the Public Conversations blog, by Deborah Elizabeth Finn.

What are the implications for on-line dialogue?

My experience is almost entirely in bounded, organised and above all, face-to-face engagement.  I confess to some anxiety myself about open on-line engagement - how do the relevant decision-makers make sense of the inputs? How do they steer conversations back to the issues which are yet to be decided?

Don't thingify the elephants

I've just got back from a great workshop organised by ODiN and run by Delta7.  We explored the use of pictures, in particular those which visualise 'the elephant under the table'. It's always great to see some old friends and meet new people.  Also good to have the time to reflect on stucknesses and opportunities in my own work which might helps us in this collective endeavour of forging a sustainable future.

So Julian's picture about climate change at first felt like a comfortable one for me to look at and discuss.  It was familiar territory, summarised what I consider to be an important part of my own work and practice, and gave me a platform to build on.

Too comfortable?

Someone raised the question of the shadow side of naming 'elephants under the table'.  (I can't attribute this insight, as ODiN meetings are Chatham House.)  He said that by 'thingifying' the metaphor of the elephants under the table, we can shrug off our personal responsibility for them.  I am not forgetful: I have 'senior moments' which exist independently of me.  I am not failing to pull my weight around climate change: society is in the grip of denial.

So here's my challenge to myself: to reflect on the sustainable development elephants, and give people courage to name them, without 'thingifying' them and thus distancing myself from them.

What are the chances that I'll fall off a ladder?

I was reminded horribly of our different attitudes to risk a few days ago, when we were roused just after 7.00 by a strange sound.  Turns out the wonderful man who's been cleaning windows in our street for over 15 years had fallen while washing our neighbour's windows. A--- was lying there in next-door's front garden, his arm bent rather alarmingly under him.

Neighbours gather round

We came to help A---, and so did other neighbours.  The emergency services were called, advice was provided by the 999 operator and soon A--- was being covered with blankets against shock, the ladder was put in a safe place, his car had additional parking vouchers put in it and sweet tea was dispensed.

Not on the same scale as responses after disasters like the recent tsunami or volcano, of course, but a reminder that people will help when there's a clear and present need.

Attitudes to risk

If you think an accident is never going to happen, then the cost of insurance seems like an unnecessary burden on the business. Likewise the cost of ensuring that systems and equipment are in place to make that accident even less likely may seem too high.

The accident in our street coincided with the world watching as the 33 Chilean miners were - remarkably and wonderfully - all brought to the surface safe.  The Chilean President Sebastian Pinera has promised a review of mine safety. Earlier this month, in the UK, a review was published into unnecessary health and safety rules, promising to get rid of 'nonsense'.

One of the interesting things that we often share with participants on the Post-graduate Certificate in Sustainable Business is an analysis of what makes up our attitudes to risk.  David Spiegelhalter is a regular contributor, and he blogs here.  You can find some great examples of our perception of likelihood being at odds with mathematical probability.

Our attitudes are a complex combination of our assessment of the likelihood of something happening, and our perception of the severity of the impact if it does.  So far, so rational.  This is the way a professional would address risk. I've been learning a lot about the detail of this in the massive and complex Climate Change Risk Assessment project, where I've been privileged to be helping out with stakeholder engagement. The stages which the technical experts are going through, gathering data and developing complex ways of handling it are truly impressive.

But as lay people, we discount some risks if we wish they didn't exist.  We intuitively factor in the 'pain' of doing something to reduce or manage the risk (both likelihood and impact).  So we consider what social benefits we'd miss out on by stopping smoking, or how silly we'd look in a cycle helmet. And we notice very clearly the cost of insuring ourselves and our business, without having much evidence to form a view of the likelihood or impact of a business risk occuring.

And we also consider who it is who is causing the risk, and whether we feel we can control our exposure to it.  This inability to control our exposure to the risks, and lack of faith in the benefits to us, are reasons why people are fearful of nuclear power or GM food. And there are other reasons.

Paul Slovic explains his view of the differences between professional and expert views of risk, and public perceptions of risk, in this paper.  The more 'dread' an impact is perceived to be (that is, the impact is horrific or unusual - think of it as a 'yuk' factor), the more 'risky' it is perceived to be by the public.  The less clear it is what the impact will be (once the causal event has happened), the more 'risky' it is perceived to be by the public.

Four rationalities

According to some anthropologists and political theorists, there are four cultural types and their attitudes to risk differ.  Individualists, egalitarians, fatalists and hierarchists will see risks (and what to do about them) in contrasting ways.  Our individual 'risk thermostats' have cultural filters in them.  John Adams puts it like this:

The contending rationalities not only perceive risk and reward differently, they also differ according to how the balancing act ought to be performed. Hierarchists are committed to the idea that the management of risk is the responsibility of “authority” - appropriately assisted by expert advisers. They cloak their deliberations in secrecy because the ignorant lay public cannot be relied upon to interpret the evidence correctly or use it responsibly. The individualist scorns authority as “the Nanny State” and argues that responsibility for decisions about whether to wear seat belts or eat beef should be left to individuals. Egalitarians focus on the importance of trust; risk management is a consensual activity, consensus building requires openness and transparency in considering the evidence.

Who tells us what the risks are?

And its worth bearing in mind that we doubt some people and trust others.  This recent paper shows that we make assessments about whether the communicator is 'like us', and then come to a judgement about whether we believe what they are telling us about risk.  If we don't identify with the messenger, we won't listen to the message.

Who's to blame?

Attitudes to risk also intutively take account of insurance and pay-back.

  • If the worst happens, I will / won't have a source of support and help.
  • If the worst happens, someone will / won't be held liable or accountable.

If blame is linked to the provision of help to those who have suffered, then perhaps those responsible for the risk will take measures to reduce its likelihood and its impact.  This is the logical chain which underlies campaigners' calls for discussions on liability, decommissioning and clean-up to be concluded before new technologies are introduced.

What about insurance?

A---'s unfortunate accident made me revisit what I've learnt over the years about attitudes to risk - the professional and the lay.

Turns out that apart from a broken arm, he is fine.  Phew.

But he doesn't have insurance and so he'll be without an income until he can work again.

So his accident also made me glad that, being a bit of a risk-averse and rule-bound person, I have always made sure my business is insured for loss of earnings, public liability and professional liability.   If you're in a similar line of work to me, then joining AMED is a great way to get access to a good deal on business insurance.  See here.
